The idea was that it would still leak behind the diaphragm, clearly I was mistaken

Just a semi-random idea, but why not use ball-detents to hold back the projectile? Pretty much the same idea the Striker uses to hold back the piston...

I experimented here for a pneumatic cart, for a hybrid though you need some way to regulate detent pressure and you're still left with the problem of sealing.
